Medical device distribution has a scale problem most industries don't face: where pharmaceutical distributors typically manage around 10,000 SKUs, medical device warehouses can run anywhere from 100,000 to several hundred thousand — spanning everything from cardiac stents to large equipment. BlueSword partnered with a major domestic medical group to build a platform-based intelligent warehouse designed specifically around that complexity.

Regulatory and Scale Challenges in Medical Device Logistics

China's medical device market continues to grow alongside rising living standards and an aging population, but self-operated logistics has become harder to sustain as regulatory requirements tighten, pushing more companies toward third-party logistics platforms to manage compliance risk. Hospital-operated warehouses, meanwhile, often run with low automation and weak logistics support, keeping supply chain costs higher than they need to be — both trends that point toward demand for a dedicated, professional-grade warehouse platform.

A Five-Story Facility Built for GSP-Compliant, Extreme SKU Diversity

Spanning nearly 30,000 square meters, the facility was built to Chinese Good Supply Practice (GSP) and quality management standards, with BlueSword working through process integration, civil engineering constraints, and fire safety alignment during early design. The finished five-story logistics building includes a 24-meter automated high-bay pallet racking system, an 11-meter multi-level shuttle storage system, goods-to-person picking and verification zones, a Kiva-based storage and picking area, robotic palletizing, AGV forklift handling, high-bay forklift storage, and dedicated inspection, consolidation, and specialized storage zones.

Multi-Temperature Automation Across Every Product Category

The warehouse handles multiple business lines simultaneously — orthopedics, interventional products, general consumables, IVD reagents, B2C e-commerce, and primary healthcare institution supply — within a single system built for high SKU volume and diversity. That's supported by high-density shuttle storage, goods-to-person picking, cross-temperature-zone picking in cold storage, integrated picking and verification, and automated dimensional inspection, running on palletizing robots, vertical lift modules, multiple AGV AMR systems, bidirectional shuttles, and automated loading and unloading. Horizontal transport between zones runs on belt conveyors for seamless material flow across the facility.

Enterprise-Scale Distribution: High-Bay Systems and SPD Extension

The shuttle storage system splits into a controlled-temperature zone with over 21,000 pallet locations and a cold storage zone with more than 12,000 — supporting the multi-temperature handling that medical devices and diagnostics require. The facility primarily serves Xiangya Hospital, one of China's four leading tertiary hospitals, and is expected to reach an annual throughput exceeding RMB 20 billion once fully operational.

That scale comes with real system complexity — the deployment covers nearly every category of logistics equipment used in modern warehousing, with AMRs adding dynamic path planning and adaptive task execution across the facility's high-density storage areas. BlueSword also helped the client extend its Supply, Processing and Distribution (SPD) off-hospital warehouse solution, adding full-process traceability for general consumables, high-value consumables, orthopedic, and interventional products.

Beyond meeting the client's internal warehousing needs, the facility is developing into a broader digital supply chain platform — combining third-party logistics, smart warehousing, and SPD services in a way that supports digital transformation across the wider medical device supply chain, not just within one warehouse.
